The local moment is now.
Five arguments, one conclusion. Read them in order or not — they all land in the same place. You can build for it now, on your terms. Or you can rebuild for it later, on someone else's.
Cloud-AI prices today are a subsidised illusion.
Frontier-model APIs are sold below cost to win the platform race. Investors are funding your bill so OpenAI, Anthropic, Google can lock the market. When the round closes and the moat is built, prices will be set by whoever has the most leverage — and that is not you.
Your data is less yours than you think.
The Cloud Act lets foreign authorities compel access to data held by US-domiciled providers — wherever the servers physically sit. Terms-of-service drift, training-data leakage, GDPR ambiguity. You can read your contract today; you cannot read the one your provider will offer in eighteen months.
"On-prem isn't paranoia. It's the only configuration that survives a subpoena you didn't see coming."
APIs deprecate. Models change. Without your consent.
A model upgrade silently rewrites your prompts. A safety filter quietly blocks a category you depend on. A pricing tier is restructured the week before your renewal. You operate a critical workflow on a substrate you do not control. That substrate is a moving target. The only stable surface is the one you own.
Open weights close the gap faster than the market priced in.
Llama 3.3, Mistral, Qwen, DeepSeek. The quality gap that justified cloud-only inference in 2023 is closing on a six-month cadence. In eighteen to twenty-four months, a single well-specified server will cover roughly eighty percent of mid-market needs at a fraction of the cost — without sending a byte to a third party.
Build local-first now. Or rebuild reactively later.
There is a window where the tooling is mature enough to ship and the market hasn't yet priced in sovereignty as a default. That window is now. The teams that move first will run autonomous workers inside their own networks for years before the rest realise it was an option. The teams that wait will be migrating off subscriptions in 2028 with nothing to migrate to.
"Build local-first now. Or rebuild reactively later. There is no third option."

We design and build local-first multi-agent systems for teams who refuse to ship their data abroad.
